Your Highest-Converting Channel Is Ringing Out: How Unanswered Calls Quietly Fund the OTAs

A guest is standing in an airport line, phone in hand, ready to book two nights at your hotel. She has one question about a late arrival, so she calls the front desk directly. It rings. It keeps ringing. Forty seconds later she gives up, opens Booking.com, and finishes the reservation there. Same guest, same room, same rate. The only thing that changed is that your hotel now owes a commission on a booking that wanted to come to you directly.

That small scene repeats thousands of times a day across the industry, and it points to one of the most under-examined facts in hotel distribution: the phone is quietly your highest-converting channel, and it is also the one you are most likely to ignore.

The phone quietly outperforms every other channel

The numbers are hard to argue with. According to Revinate's 2025 Hospitality Benchmark Report, the voice channel converts at roughly 50% across North America, meaning about half of the people who call with booking intent actually book. Compare that with a typical hotel website, which converts somewhere between 2.5% and 3.5%. Phone reservations also carry about 23% higher average daily rate than OTA bookings, partly because a capable agent can upsell, and partly because the guest never sees a discounted OTA rate. In revenue terms, the phone is not a support cost. It is a sales floor.

Where the money actually goes

Now the uncomfortable part. Industry data suggests that up to 40% of calls to hotels go unanswered, and at properties without dedicated reservations staff that figure can climb past 60%. Even well-run operations miss close to 28% of calls during peak periods, which is precisely when demand, and booking intent, is highest. Roughly a third of those callers are ready to book at that exact moment. And people are unforgiving about it: surveys find that 78% of consumers will abandon a business after a single unanswered call.

Here is where the money actually moves. A missed call does not simply disappear. The caller, still wanting a room, does the obvious thing and books on an online travel agency instead. OTA commissions generally run between 15% and 25%, and independent hotels sometimes pay as much as 30%. So the true cost of an unanswered phone is not one lost reservation. In many cases the reservation is not lost at all. It is quietly converted from a direct booking into a commissioned one, and the hotel pays a tax of 15 to 30 cents on the dollar for the privilege of losing the guest relationship at the same time.

That last point matters more than the commission itself. When the booking flows through an OTA, the hotel typically does not receive the guest's real email or contact details until after check-out, if at all. No direct relationship, no easy path to a repeat stay, no first-party data for future marketing. The unanswered call, in other words, does not just cost you margin today. It quietly funds your dependence on the very channels you say you want to escape.

Why the best channel keeps failing

None of this happens because hoteliers are careless. It happens because the phone rings at the worst possible times. The front desk agent who could answer is checking in a family of five. The reservations line is staffed nine to six, but a third of booking calls come outside those hours. Group arrivals, a tour bus, an event let-out: call volume spikes exactly when the team is least able to pick up. The channel that converts best fails for the most human of reasons.

Direct bookings are estimated to be about 9 to 10% more profitable per reservation than their OTA equivalents, and independent hotels that get serious about direct have cut their OTA dependence by 18 to 30% inside a year.

The lesson is not that OTAs are the enemy. They fill rooms and they belong in a healthy channel mix. The lesson is subtler. Every time your phone rings and no one answers, you are making a silent decision to pay full commission on a guest who tried to reach you directly first. Start reading your call logs the way you read your commission statement. They describe the same problem from opposite ends, and one of them is far cheaper to fix.
